Black Friday is close and your ads are not ready. That is more common than you think, and it is fixable. You do not have time to test everything, so the goal is simple: protect what works, remove what could break, and put your budget where the buyers already are.
Late does not mean lost. It means fewer experiments and more focus.
Step 1: Check your tracking today
Before you spend more, make sure Google Ads, Meta and TikTok are recording purchases or leads with the right values. A broken pixel during peak season means the platforms optimise blind and you make decisions on wrong numbers.
- Place a test order or submit a test lead and confirm it appears in each platform
- Check that revenue values match your store or CRM
- Confirm your product feed has correct prices, stock and sale prices
Step 2: Decide your offer and stick to it
Pick one clear offer and make it easy to understand in a second. Check your margin first so the discount does not erase your profit. Then make sure the same offer shows on your ads, landing pages and emails.
Step 3: Scale what already works
Look at the last 60 to 90 days. Find the campaigns, products and creative with the best results and give them more budget. Add new Black Friday creative to those existing campaigns instead of starting from zero.
Step 4: Go after warm audiences first
- Past customers and email or SMS subscribers
- Cart and checkout abandoners
- Recent site visitors and product viewers
- People who engaged with your Instagram, Facebook or TikTok
These people already know you. They convert faster and cost less, which is exactly what you need when time is short and auction prices are high.
Step 5: Protect your brand searches
Competitors bid on your name during Q4. Make sure a branded Google Search campaign is running so people looking for you find you, not someone else.
What to skip when you are late
| Skip | Do instead |
|---|---|
| Rebuilding your account structure | Keep current campaigns and add new creative |
| Big cold launches in new markets | Focus on warm audiences and proven markets |
| Doubling budgets overnight | Raise budgets 20 to 30 percent every few days |
| Testing ten new angles | Run two or three strong offer-led ads |
Missed Black Friday? Use the next dates
Every one of these is a fresh moment with real buying intent. Run the same five steps for each, and start planning next year's Q4 in September.
